Ranking a shortlist is where good candidates quietly disappear, because the comparison happens in somebody's head and the reasoning never reaches the file. This workflow gathers the scorecard, test result, and interview ratings for everyone still in play, checks that each file is scored against the same criteria, and names the gaps before the comparison starts rather than after it. The shortlist is then built as one ordered list with a written reason attached to every entry, including the candidates who are not progressing. A weight can be applied to a criterion that has proved more telling for that role, so the order is not simply the sum of everything. The list goes out for comment rather than straight to the candidate, which lets a hiring manager argue with the evidence instead of with a name. A human still sets the final order, confirms the weights match the role, and decides what happens to the candidates the scores leave too close together. The workflow makes the comparison repeatable; it does not make the decision.
